How to Know When Sourdough Is Ready to Bake





One of the most difficult moments in sourdough baking comes when the shaped loaf is sitting in its proofing basket and the oven is already hot. The dough has risen, but has it risen enough? Should you bake it now or wait another half hour?
There is no single proofing time that works for every loaf. A recipe may suggest two hours, but your dough could be ready sooner in a warm kitchen or need much longer on a cool day. The strength of your starter, the temperature of the dough, the flour you use, the amount of water in the recipe, and even the way the loaf was shaped can all change the timing.
The best way to know when sourdough is ready to bake is to stop watching the clock and start looking at the dough itself.

Final Proofing Begins After Shaping


Before we look at the signs, it is important to separate final proofing from bulk fermentation.
Bulk fermentation begins after the dough is mixed and continues until it is divided and shaped. During this stage, the dough develops strength, flavor, and gas. Final proofing happens after shaping, when the loaf rests in a banneton, bowl, or bread pan before baking.
A loaf that did not ferment enough during bulk fermentation cannot always be fixed simply by leaving it longer after shaping. The dough may rise, but the crumb can still be tight and uneven. This is why the final proof should be judged as part of the entire fermentation process, not as a separate timer that starts from zero.
  • When bulk fermentation has gone well, the shaped loaf already contains a network of small gas bubbles. During the final proof, those bubbles expand and the dough relaxes enough to open beautifully in the oven.

Look at the Whole Loaf, Not Just Its Size


A sourdough loaf does not always need to double in size before baking. In fact, waiting for a shaped loaf to double can easily lead to overproofing, especially if the dough has already fermented well during bulk.
A properly proofed loaf usually looks noticeably fuller than it did immediately after shaping. Its surface is smoother and slightly rounded, and the dough no longer feels tight or heavy. It should appear aerated, with a gentle softness beneath the surface.
If the dough is proofing in a bowl or banneton, you may notice that it has expanded toward the sides and risen higher in the basket. Small bubbles can sometimes be seen just beneath the surface. When you gently move the basket, the dough may have a soft, delicate wobble rather than moving as one dense piece.
The exact amount of visible growth depends on the dough. A strong white-flour dough may hold a tall, rounded shape, while a wetter dough may spread more and show less height. Whole-grain dough can also look different because bran weakens the gluten structure and makes the surface less smooth.
  • This is why size alone is never enough. The loaf’s volume, texture, movement, and response to touch should all tell the same story.

How to Use the Poke Test


The finger poke test is the most familiar way to check whether sourdough is ready to bake, but it is often treated as more precise than it really is.
Lightly flour one fingertip and gently press the dough about half an inch, or approximately one centimeter, deep. Then watch how the indentation behaves.
If the dough springs back immediately and the mark disappears, the loaf is usually underproofed. The gluten is still tight, and the dough needs more time to relax and fill with gas.
If the indentation slowly rises but leaves a shallow mark, the loaf is usually ready for baking. The dough still has enough strength to hold its shape, but it has relaxed enough to expand without tearing unpredictably.
If the indentation remains deep, the dough feels fragile, or the surface begins to collapse, the loaf may be overproofed. At this stage, the gluten structure is struggling to hold the gas that has accumulated inside.
The poke test works best with wheat-based sourdough that is proofing at room temperature. It becomes less reliable with very wet dough, stiff dough, dough containing a large amount of whole-grain flour, and dough taken directly from the refrigerator.
  • Cold dough feels firmer and naturally springs back more slowly. A loaf that has spent the night in the refrigerator may therefore appear fully proofed according to the poke test even when it still has room to expand. For a cold-proofed loaf, it is better to consider how much it fermented before refrigeration, how much it grew in the basket, and how cold your refrigerator actually is.

Touch can reveal more than a timer ever will.
Underproofed dough feels tight and dense. When pressed, it pushes back against your finger. The surface may look stretched, but there is little softness underneath it. If you turn it out of the basket, it often holds a very stiff shape and may be difficult to score because the dough pulls at the blade.
Properly proofed dough feels lighter and slightly elastic. It holds its shape, but it is no longer rigid. When turned out, it may settle a little without immediately spreading flat. A sharp blade should pass through the surface cleanly, and the cut should open slightly without the loaf collapsing.
Overproofed dough feels unusually soft, weak, or fragile. It may stick to the basket even when it was floured correctly because the dough structure has begun to break down. After turning it out, it can spread quickly. Scoring may cause the surface to wrinkle or deflate.
  • The goal is not to wait until the dough has no strength left. It should still have enough stored energy for oven spring.

Room-Temperature Proofing Changes With the Weather


Final proofing can take less than an hour in a very warm kitchen or several hours in a cool one. That does not mean the recipe is wrong. It means fermentation is responding to temperature.
Warm dough ferments quickly, especially when the starter is very active or the recipe contains a large percentage of starter. A loaf that seemed underproofed twenty minutes ago can suddenly be ready.
Cool dough changes more slowly. It may appear almost unchanged for a long time before becoming noticeably lighter and fuller.
Instead of checking constantly from the moment shaping is finished, look at the dough after it has had time to settle. As it gets closer to readiness, check it more frequently. This makes it easier to catch the right moment without repeatedly pressing and weakening the surface.

    How to Judge a Cold-Proofed Loaf


    Many sourdough loaves are shaped, placed in a banneton, and refrigerated overnight. This improves flavor and makes the cold dough easier to score.
    The refrigerator slows fermentation, but it does not stop it immediately. A warm loaf can continue fermenting for several hours while its center cools. This is why two loaves left in the refrigerator for the same amount of time may behave differently if one entered the refrigerator warmer or more fermented than the other.
    A well-proofed cold loaf usually looks slightly fuller than it did when it was placed in the refrigerator. It should feel firm because it is cold, but not dense and lifeless. When turned out, it should hold its form and allow a clean score.
    In most cases, a cold-proofed loaf can be baked directly from the refrigerator. Leaving it on the counter is useful only if it clearly entered the refrigerator too early and still looks tight and underproofed. If the dough already looks airy and delicate, warming it further can push it into overproofing.

    Sometimes the clearest lesson appears after the bread is baked.
    An underproofed loaf often has dramatic oven spring, but that does not always mean the fermentation was correct. It may burst at the side or base because the expanding gas could not escape through the score. The score may tear open roughly instead of forming a controlled ear.
    Inside, the crumb can show large tunnels surrounded by dense, gummy areas. The bottom of the loaf may be especially tight. The bread can look impressive from the outside while still showing that it needed more fermentation.
    These signs should be considered together. One large hole does not automatically mean underproofing, but large empty spaces combined with dense sections usually point in that direction.



    Signs the Loaf Waited Too Long


    An overproofed loaf has used much of its remaining strength before it reaches the oven. It may spread after being removed from the basket, lose volume during scoring, and produce very little oven spring.
    The finished loaf is often flatter than expected, with a more even but compressed crumb. The score may remain almost exactly as it was cut rather than opening during baking.
    However, a loaf should not be called overproofed simply because it has no dramatic ear. Steam, shaping, scoring angle, dough strength, and oven temperature also affect the final appearance. Fermentation should be judged by the complete loaf, including its shape, crumb, texture, and flavor.



    Rye Sourdough Needs Different Clues



    The poke test is designed mainly for wheat dough with a developed gluten structure. It is much less useful for high-percentage rye sourdough.
    Rye dough does not have the same elastic gluten network and may feel sticky even when fermentation is correct. Pressing it with a finger can leave a mark at almost any stage.
    For rye bread, especially bread proofed in a pan, watch the surface instead. It may become slightly rounded, develop tiny pinholes, or show the beginning of fine cracks. The dough should rise visibly but should usually be baked before the surface becomes deeply cracked or begins to sink.



    Learn the Signs of Your Own Dough



    The perfect moment for baking is not a single second that disappears forever. There is usually a window in which the loaf can be baked successfully.
    The more often you bake the same recipe, the easier this window becomes to recognize. Take note of the dough temperature, room temperature, length of bulk fermentation, final proofing time, and the way the dough looked before it went into the oven. Then compare those observations with the baked loaf.
    Over time, you will stop asking whether the timer has finished and start noticing whether the dough itself is ready. A loaf prepared for the oven looks fuller, feels lighter, responds slowly to a gentle touch, and still has enough strength to hold its shape.
    That balance—fermented but not exhausted, relaxed but not weak—is the moment you are looking for.
