Why Does My Sourdough Starter Rise but the Dough Does Not?





Your starter rises beautifully after feeding. It fills with bubbles, develops a rounded top, and may even double or triple in volume. Everything suggests that it is ready to make bread.
Then you mix the dough and wait.
Several hours pass, but the dough barely changes. It does not become lighter, the surface remains flat, and there are few visible bubbles. This can be especially confusing because the starter looked so active in its jar.
A rising starter is a good sign, but it does not guarantee that every dough will ferment at the same speed. The starter and the bread dough live under very different conditions. Temperature, feeding time, flour, hydration, salt, and the amount of starter in the recipe all affect what happens next.

A Starter Jar and a Bowl of Dough Are Different Environments

A starter is usually kept in a narrow jar, where even a small increase in volume is easy to see. The mixture is soft, contains no salt, and is often kept in a warm place.

Bread dough is much larger, usually firmer, and contains salt. It may be sitting in a wide bowl where a 20 percent increase in volume is difficult to notice. The dough also needs enough gluten strength to hold the gas produced during fermentation.

This means the starter may be working while the dough appears unchanged. Before deciding that fermentation has stopped, look for smaller signs: bubbles around the edges, a smoother surface, a softer and lighter texture, or a slight dome where the dough meets the container.

A transparent, straight-sided container makes these changes much easier to see. Mark the starting level as soon as the dough is mixed.

The Starter May Have Been Used at the Wrong Time

A starter can rise and still be used either too early or too late.

Before its peak, it may contain plenty of fresh flour but not yet have built a strong enough yeast population. After the peak, the starter gradually runs out of food, becomes more acidic, and begins to fall. It may still look bubbly, but its lifting power is already decreasing.

The best time to use it is generally near its peak, when it has reached its highest point or is just beginning to level off. The surface should still look slightly domed rather than sunken, and the aroma should be pleasantly fermented rather than sharply acidic or strongly alcoholic.

If your starter peaks while you are asleep and has already collapsed by mixing time, change the feeding ratio or temperature so its strongest moment fits your baking schedule.

    Doubling Does Not Always Mean the Starter Is Strong Enough

    Some starters double because they are fed at a small ratio, such as one part starter to one part flour and one part water. With so much mature starter in the feeding, the jar can rise quickly even when the yeast population is not particularly strong.

    Bread dough presents a much larger meal. A small amount of starter must ferment a substantial quantity of fresh flour, often while also dealing with salt and a cooler temperature.

    To test its strength more realistically, feed it at a larger ratio such as 1:3:3 or 1:5:5 and watch whether it can still rise reliably. A strong starter should not only rise once; it should repeat the same pattern over several feedings.

    If it has recently come out of the refrigerator, give it a few room-temperature feedings before expecting it to raise bread efficiently.

    The Dough May Be Colder Than the Starter

    Temperature is often the missing explanation.

    A starter kept in a warm corner at 26–28°C may rise quickly. If the dough is then mixed with cool water and left in a kitchen at 20–21°C, fermentation will slow dramatically.

    The dough has not necessarily failed. It may simply need much more time than the recipe suggests.

    Measure the dough temperature after mixing rather than relying only on the room temperature. Flour, water, the mixing bowl, and the work surface can all cool the dough.

    Move it to a gently warmer place, but avoid sudden or excessive heat. Very hot conditions can weaken the gluten and push fermentation too far before you notice the change.

    There May Not Be Enough Starter in the Recipe

    The percentage of starter controls how quickly fermentation begins.

    A dough containing 10 percent starter will normally move more slowly than one containing 20 percent, especially in a cool kitchen. This is not a problem if the schedule allows enough time, but it can make the dough appear inactive for several hours.

    Recipes should be adjusted to the conditions in your kitchen. During cooler weather, you may need a little more starter or a longer bulk fermentation. In hot weather, using less starter can help prevent the dough from fermenting too quickly.

    Do not add more starter after the dough has already been mixed and left to ferment. Working it into developed dough can damage the gluten and distribute the ingredients unevenly. Make the adjustment in the next batch.

    Salt, Sugar, and Fat Can Slow Fermentation

    Ordinary bread dough usually contains about 2 percent salt based on the flour weight. At this amount, salt controls fermentation without stopping it. A measuring mistake, however, can make the dough noticeably slower.

    Enriched doughs also behave differently from simple flour-and-water sourdough. Sugar competes for water, while butter, oil, eggs, and milk change the dough structure and can slow fermentation.

    If a starter raises a basic loaf successfully but struggles with brioche, sandwich bread, or another enriched dough, the starter may not be the problem. The dough simply requires more time and, sometimes, a larger amount of active starter.

    Weak Gluten Can Hide Fermentation

    Yeast may be producing gas, but the dough must be strong enough to hold it.
    When gluten is poorly developed, the gas escapes instead of lifting the dough. The mixture may become softer and more acidic without showing a clear increase in volume.

    This can happen when the flour is too weak for the chosen hydration, the dough has not been mixed sufficiently, or folds were skipped during the first part of bulk fermentation.

    Give the flour time to absorb the water, and use gentle folds to build strength while the dough is still early in fermentation. The dough should gradually become smoother, more elastic, and easier to lift as one mass.

      The Dough May Have Risen and Then Collapsed

      Sometimes the dough did rise—but the baker noticed it too late.

      In a warm kitchen, fermentation can accelerate quickly. The dough expands, reaches its strongest point, and then begins to lose structure. By the time you look at it, the surface may be flat again.

      Overfermented dough usually feels very soft, sticky, and fragile. It may contain bubbles but spread immediately when removed from the container. In this situation, waiting longer will not bring the volume back.

      Handle it gently and bake it as soon as possible. If it cannot hold a free-standing shape, move it into a loaf pan or turn it into focaccia.

      What to Do When the Dough Is Barely Moving

      First, check the temperature and give the dough more time. Sourdough follows temperature and starter strength, not the clock printed in a recipe.

      If fermentation has only just begun, one gentle fold can help equalize the temperature and strengthen the dough. Then leave it undisturbed and watch for changes in texture and volume.

      If many hours pass with no bubbles, no softening, and no increase at all, the starter may need several strengthening feedings before the next bake. Do not keep weak dough warm indefinitely. Eventually it can become acidic without developing enough gas.

      The current batch may still be baked in a pan or used for flatbread, crackers, or focaccia.

      Look Beyond the Starter’s Highest Mark

      A starter that rises is alive, but bread requires more than a single impressive rise in a jar. The starter must be used near its peak, in sufficient quantity, and under conditions that allow it to work.

      At the same time, the dough needs enough warmth, time, and gluten strength to show the fermentation that is already taking place.

      When the starter rises but the dough does not, compare their conditions. Very often, the answer is not hidden inside the starter at all. It is found in the temperature of the dough, the timing of mixing, or the structure needed to hold the gas.
