Why Does My Dough Spread After Shaping?





You finish shaping a beautiful round loaf, place it on the counter, and for a moment everything looks perfect. Then the dough begins to relax. The tall, rounded shape becomes wider, the surface loses tension, and soon the loaf looks much flatter than it did just a few minutes earlier.
Some spreading after shaping is normal, especially with soft, high-hydration sourdough. The dough should not feel as firm as modeling clay, and it does not need to remain completely unchanged. But when it quickly loses its shape, sticks to the work surface, or spreads into a flat puddle, the dough is telling you that something in its structure or fermentation needs attention.
The difficult part is finding out which one.


A Little Spreading Is Not Always a Problem


Freshly shaped dough contains tension created by the baker’s hands. As the gluten relaxes, the loaf naturally becomes slightly wider. This is particularly noticeable with wet dough and recipes made with extensible flour.
A healthy dough may settle a little while still keeping a rounded top. Its edges remain supported, the surface stays smooth, and the loaf does not continue spreading indefinitely. When lifted into a proofing basket, it feels light but still has enough strength to hold together.
Troubled dough behaves differently. It loses height very quickly, the surface tension disappears, and the edges flow outward. If you try to tighten it again, it may stick, tear, or become even weaker.
The speed and degree of spreading matter more than the fact that the loaf moves at all.

The Dough May Have Fermented Too Long


Overfermentation is one of the most common reasons sourdough spreads after shaping.
During bulk fermentation, acids and enzymes gradually change the gluten structure. At first, this makes the dough more elastic and easier to handle. If fermentation continues too long, however, the gluten begins to weaken. The dough may still look beautifully bubbly in the container, but it no longer has enough strength to support those bubbles after it is removed.
Overfermented dough often feels very airy, sticky, and fragile. It may stretch easily but resist tightening. During shaping, the surface can tear even when you are working gently. The loaf may look acceptable for a moment and then quickly flatten.
This is why a dramatic increase in volume during bulk fermentation is not always desirable. Dough does not need to double in every recipe. In a warm kitchen, especially when a large amount of active starter is used, waiting for doubling can push the dough past its strongest point.
  • When the dough repeatedly spreads after shaping, try ending bulk fermentation earlier the next time. Watch for a noticeable increase in volume, bubbles along the sides, a slightly domed surface, and a light, elastic texture rather than waiting for the dough to become extremely soft and inflated.

The Gluten Structure Is Not Strong Enough


Dough can spread even when it has not overfermented. Sometimes the problem begins much earlier, during mixing and gluten development.
Gluten creates the network that holds fermentation gases inside the dough. Without enough strength, the dough expands sideways because it cannot support itself vertically.
Weak dough often feels loose from the beginning. It may tear during stretching, fail to hold folds, and remain sticky even before fermentation becomes active. After each stretch and fold, it tightens temporarily but soon returns to its original loose state.
Better gluten development does not always mean kneading for a long time. An autolyse or short rest after mixing can help the flour absorb water. Gentle folds during the first part of bulk fermentation can then organize and strengthen the gluten without damaging the dough.
The folds should make a visible difference. As fermentation progresses, the dough should become smoother, more elastic, and easier to lift as one cohesive mass. If every fold feels exactly like the first, the flour may not be strong enough for the amount of water in the recipe.

The Hydration May Be Too High for Your Flour


A recipe’s hydration is only a number until it meets your particular bag of flour.
Two flours with the same protein percentage can absorb water differently. The wheat variety, milling method, age of the flour, and amount of damaged starch all affect how the dough behaves. Whole-grain flour absorbs more water but can also weaken the gluten network because bran particles interrupt it.
A dough can therefore be technically mixed according to the recipe and still be too wet for the flour being used.
Excessively hydrated dough feels slippery and difficult to tighten. It sticks heavily to the bench, spreads between folds, and may never develop a clearly defined shape. Adding large amounts of flour during shaping usually creates a dry layer on the outside without repairing the weak internal structure.
The better solution is to hold back a small portion of the water during mixing. Add it only if the dough develops enough strength to accept it. If the loaf still spreads, reduce the total water slightly the next time you make the recipe.
A small reduction in hydration can make shaping much easier without turning the bread into a dry or dense loaf.

Shaping Needs Surface Tension



Even well-fermented, properly developed dough can spread if the shaping does not create enough tension around the outside of the loaf.
During shaping, the outer layer of dough becomes a smooth skin that holds the softer interior in place. The goal is not to squeeze out all the gas or make the loaf extremely tight. It is to create a balanced tension that supports the shape without tearing the surface.
If the dough is simply folded into a round and placed on the counter, the seams can open and the loaf may slowly flatten. A few controlled pulls across an unfloured section of the worktop help tighten the surface. The slight friction between the dough and the bench draws the outer skin around the loaf.
Too much flour on the work surface removes this friction. The dough slides instead of tightening. Use only enough flour to prevent serious sticking, and try to leave the area used for the final tightening nearly clean.
At the same time, excessive shaping can be just as harmful. If the surface begins to tear, continuing to pull will not make the loaf stronger. Once the outer skin is damaged, gas escapes and the dough often spreads even more.

    Pre-Shaping and Bench Rest Work Together


    Pre-shaping gives loose dough an initial structure before the final shape. It is particularly useful for wet dough or dough that has been divided into several loaves.
    After pre-shaping, the dough needs a bench rest so the gluten can relax. If you begin final shaping immediately, the dough may resist stretching and tear. But if the bench rest lasts too long, the dough can lose the tension created during pre-shaping and spread widely across the table.
    The dough is ready for final shaping when it has relaxed enough to open without fighting you but still retains a recognizable rounded form. It should not become completely flat.
    Warm, highly fermented dough may need only a short rest. Cooler or stronger dough can usually rest longer. Once again, the dough itself is more useful than a fixed number of minutes.


    Warm Dough Spreads More Easily


    Temperature changes both fermentation speed and the physical feel of the dough.
    Warm dough is softer, stickier, and more extensible. It ferments faster and can move from perfectly ready to overfermented in a surprisingly short time. On a hot day, a dough that normally shapes well may suddenly feel difficult to control.
    Using cooler mixing water, shortening bulk fermentation, and keeping the dough away from direct sunlight can help. If the dough is already very warm at shaping time, a short cooling period may make it easier to handle, but refrigeration cannot rebuild gluten that has already broken down.
    Cold dough feels firmer, yet firmness should not be confused with true strength. Once weak dough warms again, it may continue spreading.



    The Proofing Basket Supports the Loaf



    A banneton does more than create a decorative flour pattern. It supports the shaped dough while the final proof continues.
    A free-standing loaf left on a flat tray will naturally spread more than one resting in a correctly sized basket. If the basket is too large, however, it provides little support and the dough may widen instead of rising upward.
    Place round dough into a round basket and oval dough into an oval one that fits the weight of the loaf. The dough should have room to expand but should not sit as a small, flat piece at the bottom.
    If the loaf holds its shape in the basket but spreads after being turned out, look at the speed of the change. A slight settling is normal. Rapid flattening can indicate overproofing, excessive hydration, or a lack of dough strength.
    Cold proofing often makes the loaf easier to turn out and score because chilled dough is firmer. It does not, however, correct a dough that was already weak or overfermented before it entered the refrigerator.




    Can Spreading Dough Still Be Saved?


    If the dough has been shaped and is only slightly relaxed, place it in the proofing basket and continue as planned. The basket will support it during the final proof.
    If it feels very warm and is already well fermented, refrigerate it and prepare to bake sooner rather than extending the proof. Avoid reshaping it repeatedly. Each attempt removes gas and can further damage the weakening structure.
    A loaf that cannot hold any shape can be transferred to a bread pan. The pan supports the dough and gives it a better chance of rising upward in the oven. Very loose dough can also become focaccia: move it to an oiled tray, let it settle, add olive oil and toppings, and bake it without trying to force it into a free-standing loaf.
    This does not fix the original problem, but it can still produce good bread.




    What the Baked Loaf Can Tell You



    The finished bread can help confirm why the dough spread.
    A flat loaf with a weak, compressed crumb and little oven spring often points to overfermentation or overproofing. If the loaf is wide but has a light, open crumb and good flavor, the problem may have been shaping tension or dough that was simply too wet for a tall free-standing form.
    A loaf with large tunnels surrounded by dense areas may have been shaped before bulk fermentation was complete, even if the dough seemed loose. In that case, the problem was not too much fermentation but uneven or insufficient fermentation combined with weak structure.
    Look at the dough and the baked bread together. Shape alone never tells the entire story.





      Build Strength Before You Try to Hold the Shape



      Dough that spreads after shaping is not always ruined, and it is not always overproofed. Sometimes it only needs better gluten development, slightly less water, a shorter bench rest, or more confident shaping.
      The strongest loaves are not created by tightening weak dough at the last moment. Their structure is built gradually—from the amount of water added during mixing to the folds performed during bulk fermentation and the moment the dough is chosen for shaping.
      When fermentation, gluten strength, hydration, and shaping are balanced, the dough may relax slightly, but it will not collapse. It will remain soft and alive while still holding the rounded form that carries it into the oven.
