Why Is My Sourdough Starter Runny After Feeding?





You feed your sourdough starter, mix it until smooth, and leave it on the counter. At first, the consistency looks perfectly normal. A few hours later, however, the starter has become loose, glossy, and almost pourable. It may still contain bubbles, but it no longer has the thick, airy structure you expected.
A runny starter is not necessarily dead or damaged. In many cases, it has simply fermented faster than expected or reached the point where its structure has begun to break down. The important question is not only how the starter looks, but when it becomes runny.

A Soft Starter Can Be Completely Healthy


A starter made with equal weights of flour and water is called a 100% hydration starter. This does not mean that every 100% hydration starter will have the same consistency.
Different flours absorb water differently. One starter may look like thick batter, while another made with the same feeding ratio may be soft enough to pour. Whole wheat and rye flour generally absorb more water than finely milled white wheat flour.
A healthy starter can therefore be fairly soft. If it rises predictably, contains plenty of bubbles, smells pleasantly fermented, and helps bread dough rise, its loose consistency may simply be normal for that flour.

Notice When the Starter Becomes Runny

The timing of the change often reveals the cause.
If the starter is very thin immediately after feeding, the flour may not absorb enough water, or too much water may have been added. Check the measurements before changing anything else. Measuring by volume can be surprisingly inaccurate, so weigh the flour and water on a kitchen scale.
If the starter is thick after feeding but becomes runny several hours later, it has probably fermented well and moved beyond its peak. This is especially common in a warm kitchen.
At its peak, a wheat starter usually looks aerated and slightly domed. After the peak, the top begins to flatten, the starter falls, and its texture gradually becomes looser.

Warmth Makes the Change Happen Faster

Temperature has a strong effect on fermentation speed.
A feeding ratio that works well at 21°C may leave the starter hungry much too soon at 27°C. During hot weather, the starter can rise, peak, and collapse while you are sleeping or away from home.
By the time you check the jar, the starter may look watery and weak. In reality, it may have been very active several hours earlier.
Move the jar away from direct sunlight, warm appliances, and hot windows. Cooler water can also help slow fermentation. In a consistently warm kitchen, use a larger feeding ratio so that the starter has more fresh flour available.

The Feeding Ratio May Be Too Small

A 1:1:1 feeding contains one part starter, one part flour, and one part water by weight. For example:
  • 20 g starter
  • 20 g flour
  • 20 g water
This ratio can work when the room is cool or when you need the starter to peak quickly. In warm conditions, however, it may run out of food within a few hours.
Try keeping 10 grams of starter and feeding it with 30 grams of flour and 30 grams of water. This is a 1:3:3 feeding. In a very warm kitchen or before an overnight rest, a 1:5:5 feeding may be more practical.
A larger feeding does not make the starter stronger instantly. It simply gives the microorganisms more fresh flour and extends the time before the starter becomes overripe.

    An Overripe Starter Loses Its Structure

    As fermentation continues, acids and enzymes change the flour inside the jar. A mature starter becomes softer as it passes its peak. If it remains hungry for a long time, the structure can weaken so much that the starter looks thin and sticky.
    Other signs of an overripe starter include a flat or sunken surface, streaks on the jar showing that it has fallen, and a strong sour, alcoholic, or acetone-like smell.
    This usually means the starter needs fresh food, not that it must be discarded.

    How to Restore a Runny Starter

    Keep 10 grams of the starter and feed it with:
    • 30 g flour
    • 30 g water
    Use a clean jar and mark the starting level. Keep the starter at a comfortable temperature and watch its rise rather than feeding strictly by the clock.
    Feed it again when it reaches its peak or begins to flatten. If the kitchen is very warm, increase the ratio to 1:5:5 or move the starter to a cooler place.
    Two or three well-timed feedings are often enough to restore a light, aerated texture. A small amount of whole wheat or rye flour can also give a slow starter a temporary boost, but it is not essential if you want to maintain a white wheat starter.
    Avoid adding a large amount of dry flour to an old, collapsed starter without first reducing the amount of starter you keep. A proper feeding ratio is more reliable than trying to correct the consistency by eye.

    Can You Bake with a Runny Starter?

    Yes, if the starter is active and close to its peak.
    Consistency alone does not determine whether a starter is ready for baking. Look for a clear rise, bubbles throughout the jar, a pleasant fermented aroma, and a surface that is still slightly rounded rather than deeply collapsed.
    If the starter has already fallen and become very liquid, refresh it before mixing the dough. Using it long after its peak can bring extra acidity into the dough and may slow fermentation or weaken gluten during a long bulk rise.

    Watch the Starter, Not Just the Clock

    A runny starter is usually giving you useful information. It may need a little less water, a more absorbent flour, a larger feeding ratio, or simply an earlier feeding.
    Start by noticing when the consistency changes. A starter that is loose immediately after mixing needs a different adjustment from one that becomes runny only after rising and falling.
    Once the flour, temperature, and feeding schedule are balanced, the starter should rise predictably and remain airy around its peak. It does not need to be extremely stiff. It only needs enough fresh food and structure to stay active until you are ready to bake.
