Why Is My Sourdough Crust Too Thick and Hard?





A good sourdough loaf should have a well-baked crust. It may crackle as it cools and resist the knife slightly when you make the first cut. But sometimes the crust becomes so thick and hard that slicing the loaf feels like a workout.

The bread may sound hollow, look beautifully browned, and still be difficult to eat. The crust breaks into sharp pieces, hurts the roof of the mouth, or pulls away from the softer crumb in one tough layer.

This usually means that the outside of the loaf lost too much moisture during baking. The cause is not always excessive temperature. A long bake at a temperature that is too low can create an even thicker crust.

A Crisp Crust Is Not the Same as a Hard Crust

Fresh sourdough is naturally crisp when it comes out of the oven. During cooling, moisture moves from the centre of the loaf toward the surface, and the crust may gradually become less brittle.

A properly baked crust remains easy to bite and slice. It protects the crumb without feeling like a shell.

A problem crust is noticeably thick from the moment the bread is cut. It may be very dark, but it can also remain surprisingly pale. Its thickness, dryness, and toughness matter more than colour alone.

Before changing the recipe, look at where the crust is hardest. If only the bottom is affected, the problem is probably concentrated heat from below. If the entire loaf has a heavy shell, the cause is more likely related to baking time, temperature, steam, or dough hydration.

A Long Bake Removes Too Much Moisture

The longer bread stays in the oven, the more moisture escapes through its surface. As the outer layers continue drying, the crust becomes thicker.

This often happens when a loaf is baked until it reaches the desired dark colour but remains in the oven for an additional 15 or 20 minutes “just to be safe.” The centre may already be done while the crust continues losing moisture.

A lean wheat sourdough is often fully baked when its internal temperature reaches approximately 96–99°C. Temperature is not the only sign of readiness, but it can help prevent unnecessary extra baking.

Loaf size also matters. A smaller loaf has more crust in relation to its crumb and normally requires less time than a large loaf. If two small loaves are baked for the same length of time as one large loaf, their crusts may become excessively thick.

    Low Temperature Can Create a Heavy Crust

    It seems logical that a hard crust must be caused by an oven that is too hot. Sometimes that is true, especially when the bread is also burned. But a low baking temperature can produce an even tougher crust.

    When the oven is not hot enough, the loaf takes longer to bake. The surface dries slowly throughout this extended time, creating a thick shell before the centre is ready.

    A strong initial temperature helps the bread expand quickly and sets the structure. After oven spring is complete, the temperature can be reduced so the loaf finishes baking without burning.

    For many wheat sourdough loaves, the oven may be preheated to 240–250°C and lowered after the bread is loaded. The exact temperature depends on the oven, baking vessel, loaf size, and recipe.

    An oven thermometer is useful if the bread regularly takes much longer than expected. The oven may be running cooler than the temperature shown on its controls.

    The Loaf May Not Have Enough Steam

    Steam keeps the surface of the dough moist during the first part of baking. This delays crust formation, allowing the loaf to expand before the outside becomes firm.

    Without enough steam, the surface dries and sets too early. The crust may become dull, rough, and thick, while the score opens poorly.

    A covered Dutch oven creates steam from the moisture already present in the dough. In an open oven, steam must be introduced safely during the beginning of the bake.

    Most of the steam is needed only during the first 15–25 minutes. After the loaf has expanded, the oven needs a drier atmosphere so the crust can become brown and crisp.

    Removing the Dutch oven lid too early can cause the surface to dry before oven spring is complete. Leaving it covered for nearly the entire bake creates the opposite problem: the loaf remains pale and then requires a long uncovered stage to develop colour. That extended drying can also produce a thick crust.

    Why Is My Sourdough So Dense?

    The Dough May Need More Water

    A dry, stiff dough contains less moisture to begin with. Its crust can thicken quickly because the outer surface has little water available during baking.

    The hydration written in a recipe does not guarantee that the dough will be properly hydrated. Different flours absorb different amounts of water.

    Whole-wheat and rye flours absorb more water than refined wheat flour. Seeds, bran, and other dry additions also take moisture from the dough. If the water is not adjusted, the loaf may have a dry crumb and a thick crust.

    This does not mean that every recipe needs very high hydration. Adding more water than the flour can hold may weaken the dough and make shaping difficult. A small increase is often enough when the dough repeatedly feels firm and produces a dry loaf.

    Fermentation Affects the Crust Too

    Underfermented dough often needs more time in the oven because its crumb is dense and slow to bake. The additional time dries the outer layers and can make the crust heavier.

    A severely underproofed loaf may also burst unpredictably because the surface sets before the interior has finished expanding.

    Overfermented dough creates a different difficulty. It may spread and lose oven spring, producing a lower loaf with more surface area exposed to heat. The crust can become dry before the weak crumb is properly baked.

    Balanced fermentation helps the loaf expand efficiently, bake more evenly, and spend less unnecessary time in the oven.

    Cooling Changes the Texture

    The crust is at its driest immediately after baking. As the bread cools, moisture from the crumb moves outward and slightly softens it.

    Cool the loaf on a rack so air can circulate underneath. Do not slice it while hot. Cutting early releases steam from the crumb and can leave the inside gummy while the outside remains hard.

    If you want a naturally crisp crust, allow the loaf to cool uncovered. Once completely cool, store it in a paper or bread bag.

    For a softer crust, allow the bread to cool for a short time and then cover it loosely with a clean cloth. The trapped moisture will soften the surface. Placing hot bread immediately into a sealed plastic bag is not recommended because condensation can make the crust wet and rubbery.

      Can an Already Hard Crust Be Softened?


      A thick crust cannot be made thin after baking, but it can be made easier to eat.

      Lightly brush or mist the crust with water, then warm the loaf for a few minutes. After heating, wrap it loosely in a clean cloth while it cools. The moisture will soften the outer layer.

      For sandwich bread or a loaf intended to have a soft crust, a small amount of butter or oil can be brushed over the hot surface. This changes the character of the bread, but it makes the crust noticeably more tender.

      If only individual slices are difficult to eat, toast them lightly. The warmth often makes a thick crust easier to bite without drying the crumb further.

      A Thinner Crust Needs Balanced Heat and Moisture

      When sourdough develops an excessively thick and hard crust, begin with the baking process before changing the entire recipe.

      Make sure the oven is properly preheated, provide steam during the initial stage, and avoid baking longer than necessary. Check whether the convection fan is drying the surface, whether the dough needs slightly more water, and whether too much flour is coating the loaf.

      The ideal sourdough crust is neither pale and soft nor painfully hard. With strong initial heat, enough steam, balanced fermentation, and the correct baking time, it becomes thin enough to bite while still remaining crisp, deeply coloured, and full of flavour.
